What is internal communication? Types, channels and tools
What is internal communication? Top-down, horizontal and bottom-up types, channels and tools explained in tables, together with read tracking.
Internal communication covers every exchange in which management passes information, decisions and feedback to employees, employees to managers, and employees to one another. It runs in three directions: top-down (announcements), horizontal (team messaging) and bottom-up (surveys, suggestions). Choosing the right channel for each message and tracking who it reached through read status makes communication manageable.
On Monday morning management announced by e-mail that the shift schedule was changing. Office staff read it. Because line workers have no corporate e-mail address, they heard about it from their shift supervisor, who wrote the message into a WhatsApp group in their own words. By the afternoon the same subject was being told in three different ways and nobody was sure which was right. Internal communication problems usually come not from a lack of information but from information flowing through different channels, in different forms, without anyone knowing who it reached. This article takes up the concept, the types, the channels and the tools in turn.
Internal communication is every written, spoken and digital exchange in which management passes information, decisions and feedback to employees, employees to their managers, and employees to one another. Its purpose is for everyone to work with the same information, at the right time and with the right people.
Why does internal communication matter?
When communication is disorderly, employees pay the price in daily work: asking several people the same thing again, working with the wrong version, learning about a change at the last minute. On the management side, whether a decision has been carried out stays unclear, and problems are noticed only when work stalls. A well-built communication setup provides three things: employees know what is expected, managers see how far a decision has travelled, and feedback flows upward. That is why internal communication is not a publicity job but the infrastructure the work needs in order to run.
What are the types of internal communication?
The easiest way to classify communication is by direction. Direction also largely determines which message suits which channel.
| Type | What is it used for? | Example message | Suitable channel |
|---|---|---|---|
| Top-down | Passing on decisions, policies and announcements | Shift change, new leave rule | Targeted announcement |
| Horizontal | Coordination between people at the same level | A project team’s daily exchange | One-to-one and group messaging |
| Bottom-up | Employees passing on their views, suggestions and complaints | Opinion on the working environment | Survey, suggestion and complaint channel |
| Cross-unit | Information and request flow between units | Material request between purchasing and production | Request flow, shared task record |
There is also the distinction between formal and informal. Announcements, meeting notes and directives are formal communication; chat in the corridor is informal. Informal communication is a natural part of an organization and is not blocked, but decisions, approvals and information that needs a record must go through the formal channel; otherwise two separate truths start circulating in the company.
What are the internal communication channels?
A channel is the route by which a message reaches the employee. Every channel has a place where it is strong and a place where it is weak; trying to run everything through a single channel causes problems for that reason.
| Channel | Best-suited message | Weak point |
|---|---|---|
| Meeting, face-to-face conversation | Topics that need discussion and explanation | Leaves no record; people who do not attend miss it |
| Detailed and formal briefing | Does not reach people without e-mail, and you cannot tell whether it was read | |
| Portal announcement | Lasting information that concerns everyone | Employees who do not log in do not see it; it should be backed by a notification |
| SMS | Urgent, short messages; employees in the field | Long text does not fit |
| Messaging | Team coordination and quick questions | Decisions and approvals can get lost in the stream |
| Survey | Measuring collective opinion | Participation drops if the results are not shared |
| Suggestion and complaint box | Individual feedback | Trust ends if it goes unanswered |
E-mail and WhatsApp are already used in most companies as the de facto channels of internal communication and may be enough in small teams. Their weak points become clear as the company grows: e-mail does not reach an employee without a corporate address, a decision made in WhatsApp is buried under messages the next day, and in none of them can you see whom an announcement reached. You do not have to give these channels up; it is enough to move the messages that need a record, targeting and reach information into a separate setup.
Example: how do you distribute a shift change through the right channels?
Let us return to the announcement at the start of the article. If the same change had been handled in the order below, line workers could have read the same text on the same morning:
- Prepare the text from a single source. Internal communications or HR writes, in one text, what the change is, who it concerns, when it starts and whom to ask with questions.
- Choose the audience. If the change concerns only two teams at one location, the announcement goes only to them; other employees do not get unnecessary notifications.
- Set the channel. Office staff are informed via the portal and e-mail, and line workers without corporate e-mail via SMS. The publication time is planned for before the shift starts.
- Track reading. After publication, look at the distribution report; people who did not see the announcement are reached separately through shift supervisors.
- Collect questions in one place. Employees write their questions to their supervisors or in team messaging; frequently asked questions are answered for everyone in a second short announcement.
In this flow the supervisor does not need to rewrite the message in their own words. The supervisor is not an interpreter but a person who gives support, and because everyone reads the same text, the three different accounts of the afternoon do not appear.
Internal communication tools: which tool for which job?
A tool is the software that manages the channel. When choosing, look at these questions: can I target the message to the right people, can I see reach information, do the conversations stay in the corporate record, and is the user and permission structure the same as in my other business processes?
YazSis KurumsalPortal meets two communication needs with separate modules. Announcements & News Management targets announcements by person, team, department or location, files each announcement under a category, publishes it on a schedule via the portal, e-mail and SMS, and provides a distribution report with read status. The Messaging Module brings one-to-one and group conversations, file and image sharing, an unread-message view and notifications together in the same portal; only authorized people can access the conversations. The portal also has separate modules for collecting surveys and suggestions or complaints.
What should internal communication look like?
- It should come from a single source. The same decision should reach everyone in the same text; managers should not have to rewrite it in their own words.
- The channel should fit the message. Urgent and short information suits SMS, lasting information suits an announcement, and team coordination suits messaging.
- It should be targeted. Wearing out people who have no stake with notifications causes the messages that really matter to be overlooked.
- Timing should be considered. For shift workers and people on leave, when the message will arrive should be planned in advance.
- There should be a way back. Employees should be able to ask questions, give their views and get an answer.
- Reach should be measured. Who the message reached and who it did not should be visible; those it did not reach should be approached separately.
- It should be simple. The answers to what is changing, whom it concerns, when it starts and what needs to be done should be in the first paragraph.
How do you prepare a simple internal communication plan?
You do not need to write a separate strategy document to plan internal communication. A one-page plan is enough for most companies:
- List the message types in the company: general announcement, urgent information, shift and duty changes, request for feedback.
- Assign a channel and an owner to each type. A message type with no owner is a message type nobody writes.
- Define the audience groups: by location, department, shift or role.
- Set the publishing rhythm: regular announcements on set days, urgent messages immediately.
- Come back to the plan at regular intervals: which messages did not get through, which channel went unused, what could employees not find?
Why is read status the measure of communication?
Saying “we announced it” is not the same as saying “it reached them.” To manage communication, you first need to know whether the message went to the people it targeted. The announcement module’s distribution report shows internal communications and HR teams which of the targeted people an announcement has reached and who has not read it yet. With this information, those who have not read it can be reminded separately, and a critical announcement can be repeated through a wider channel.
To see the announcement side in detail, look at the Announcements & News Management page, and for corporate conversations, the Messaging Module page.
Frequently asked questions
How many types of internal communication are there?
By direction it is usually divided into three: top-down, horizontal and bottom-up. Cross-unit communication is also added to describe the flow between units. A distinction between formal and informal communication is made as well.
What should you look at when choosing an internal communication channel?
Look at the urgency of the message, who it needs to reach, whether a record will be kept and whether its reach will be tracked. Urgent and short messages suit SMS, lasting information suits an announcement, and team coordination suits messaging.
Can you see who has read an announcement?
Yes. The Announcements & News Management module of YazSis KurumsalPortal tracks the read status of each announcement and provides a distribution report.
How do you get an announcement to field staff who have no e-mail?
In the Announcements & News Management module of YazSis KurumsalPortal, announcements can be sent by SMS as well as through the portal. SMS is sent through the organization’s own NetGSM account.
How does corporate messaging differ from personal messaging apps?
In personal apps, work conversations are scattered across employees’ own accounts. The Messaging Module of YazSis KurumsalPortal keeps one-to-one and group conversations, together with shared files, in a portal that runs on the company’s own server; access is controlled with corporate permissions.
